The procedure of trial run of the Ende gasifier and points for attention in warm-up are presented in detail. Based on the problems arisen during the trial run, the indicators are optimized and reform is carried out accordingly. After reform the coal consumption decreases from 3.08 t to 2.40 - 2.60 t per ton of ammonia, the oxygen consumption lowers from 800 m^3 （ standard conditions） to 600 m^3 （ standard conditions） per ton of ammonia, and the stable long-term operation of the unit is ensured.
