摘要
针对某公司A产品混流装配线因多品种小批量生产而引起的仓库空间不足、仓库利用率低、物料配送效率低、管理难度大、缺乏精益规划的问题,应用"5W3H"分析方法,提出了直送看板供应的解决办法。设计了一种新的直送看板,并从物流、信息流和资金流三个方面进行了模型和流程的构建。通过规划方案在该装配线上的应用,使得A产品物料占用的仓库面积减少了70%,出现质量问题的比率降低了45%。结果表明,该方法有利于多品种小批量生产企业释放仓库空间、提高生产效率、增强整体竞争力。
In this paper, in view of the problems in the mixed-model assembly line of a Company A, we used the 5W3H process to propose a solution based on the direct-supply kanban system, reengineered the process of the assembly line on the aspects of material flow, information flow and capital flow and at the end, through an empirical study, demonstrated that the process could relieve the occupied warehouse space of the multi-model small-batch manufacturing enterprises and improve their production efficiency.
