基于A3思维解决涂装车间预烘干“黑点”问题

Solving the Problems of Pre-drying“Black Spots”in the Painting Workshop Based on the A3 Thinking

介绍了涂装车间喷漆室出现"黑点"的问题背景及解决的目标。运用A3思维对喷漆室"黑点"发生种类及数量进行分析,绘制柱状图(对比)及帕雷特图(80/20原则)描述问题现状、找出影响品质的关键点,运用5why真因分析得出"黑点"发生的真因。在此基础上,提出了对喷漆室预烘干升温区炉膛材质进行更换及进风口增加密封、过滤等对策方案,解决了涂装车间预烘干"黑点"问题。

The problem background of＂black spots＂appeared in the spray room of painting workshop and the solving target were introduced. Through analyzing the type and number of＂black spots＂in the spray room by A3 thinking,the problem status was described and key point affecting quality was found by drawing histogram（contrast）and Pareto char（t80/20 principle）. The true causes of appearing＂black spots＂were obtained by＂5 why＂true cause analysis. On this basis,the plans of replacing pre-drying heating furnace material in the spray room,increasing sealing and filtering of air inlet were proposed. And finally,the problem of pre-drying＂black spots＂in the painting workshop was solved.
