基于精益化管理的洗选中心改革探索

Discussion on innovations of coal preparation center based on lean management

针对神华神东煤炭集团洗选中心生产环节技术繁杂、下属企业生产效率参差不齐、部分运营设备管理保护不到位、能耗高、损耗大等突出问题,提出基于精益化管理模式的降本增效、改革创新的措施。精益化管理贯穿生产组织工作全过程,重点在制定专业化标准作业流程、提高生产效率、加强设备运营管理、成本管控4个方面进行管理提升。通过梳理细化61类357项作业流程标准、生产效率考核评比、设备维护技术交流培训、设备保护及隐患排查、设备科研创新及优化、降低吨煤电耗、加强修旧利废等措施,洗选中心精益化管理取得一定效果,累计增收约5亿元。

There exists many serious problems in the production process of coal preparation center, such as complex production process,uneven production efficiency, and half equipment protection, large energy waste, and large amount of wasttermeasures were proposed to realize the cost reducing, efficiency improving ,and innovations. Lean manageprocess of production organization, to realize the promotion on management, it should focus on sional standards operating processes, improving production efficiency, strengthening equipment operatiThrough the implement of a series of measures, such as stipulating 61 types and 357 work standards, the assessmciency, training of equipment maintenance technolog ,equipment protection and troubleshooting equipment, scientific research innova-tion and optimization, reduce the tons of coal consumption and strengthen measures to repair old productivity improvement, activity-based management, equipment protection, equipment maintenance, technological exchanges and cooperation, equipment protection, re-ducing the power consumption, repairing and recycling the electromechanical equipment, the lean management of achieved certain results, with a total income increase of about 500 million yuan.
