基于PDCA循环的问题发现与解决

Discovery and solution to problems based on PDCA cycle

文章以某汽车企业某个实际问题为载体,运用PDCA循环的思维,建立问题的发现与解决流程,运用4W1H的方法有效地界定问题,鱼刺图的方法确定问题的症结点,5Why分析法找到问题的根本原因,然后针对原因制定相应的对策,实施对策并跟踪。最后对实施效果好的对策进行标准化并进行横向展开,效果不好的重新回到第一步进行问题的界定。该流程与方法有效地解决了企业的实际问题,同时也提升了员工分析与解决问题的能力。

This paper, taking a practical problem of a automobile enterprise as the research object and using PDCA cycle, establishes a discovering and solving process of problem： using 4W1H method to define problem and fishbone diagram to define the crux of the problem and 5Why analysis method to find the root cause of the problem, and then developing appropriate strategies and implementating and following up. Finally, strategies of better effect are standardized and carried out, and strategies of unsatisfying effect are pushed back to the first step of problem definition. The process and methods solve efficiently the practical problems of the enterprise, and also enhance ability of emplyees to analyze and solve problems.
