基于IE方法的汽车制造业现场改善研究

摘要 文章以某汽车企业车身左前门生产线为研究对象,运用MTM法及影像法测定各工位的作业时间,从线平衡率、增值工时比以及工位工时饱和度3个效率指标出发找出改善方向,进而分析该生产线的人员、任务分配、工艺内容及布局等状态,并运用5W1H和ECRS原则对该生产线工作量进行重新平衡,包括生产线布局的重新优化、工作内容的重新分配、人员的合理安排,从而消除了原先的瓶颈工位,线平衡率从79%提升至91.7%,增值工时百分比从50.23%提升至50.5%,工位工时饱和度从75.98%提升至86.5%,操作人员总数从7人减少至6人,保证质量、提升效率的同时也降低了成本。 This article takes the left front door production line of an automobile enterprise body as the research object and uses the MTM method and the image method to measure the operation time of each work station, and finds out the ways for improvement of the three efficiency indexes of the line balance rate, the value-added working time ratio and the man-hour saturation. The status of the production line, task allocation, process content and layout are then analyzed. The 5W1H and ECRS principles are used to re-balance the workload of the production lines, including the re-optimization of the production line layout, the redistribution of the work content and the reasonable arrangement of the staff. In this way, the original bottleneck work station see the line balance increasing from 79% to 91.7%, the value-added working time ratio increasing from 50.23% to 50.5%, man-hour saturation increasing from 75.98% to 86.5% and the total number of operators reducing from 7 to 6 people. The quality is ensured and the efficiency is enhanced while the cost is reduced.
