摘要
以A公司B系列发动机生产线为例,描述了利用价值流图技术对其产线改善的过程。首先,对生产线过程进行参数分析,区分其增值和非增值环节,绘制出价值流现状图。然后,以精益生产思想为基础,利用利特尔法则、ECRS原则、5W1H提问技术等工业工程方法以及单元生产原理对生产线中所存在的设施布局、库存、等待、生产节拍等制约产能的瓶颈问题进行分析。最后,找出消除浪费的改善方案,绘制出未来价值流图,并加以实施,实现减少在制品库存,缩短生产周期,提高企业快速响应市场的能力。
With B series engine line of A company as an example,it described the use of value stream map technology in the improvement of the production line process. First of all,it analyzed the production process parameters,distinguished its value-added and non value-added links,mapped out the value stream status. Then,on the basis of lean production idea,industrial engineering methods were used such as Little's Law,the principle of ECRS,5W1H questions technology and unit production facilities,which were to analyze the production line layout,storage,waiting,production rhythm of the bottleneck production problems. Finally,it found out the improvement scheme of eliminating waste,mapped out the future value stream map,and implemented,which reduced WIP,shorted the production cycle and improved the ability of fast response market.
