应用二维管理工具构建大型综合医院医用耗材的闭环管理模式

Application of two-dimensional management tools for constructing a closed-loop management mode of medical consumables in large general hospitals

目的:探讨将课题达成型品管圈和5S管理联合应用于构建多科室协作的大型综合医院医用耗材的闭环管理模式。方法:运用课题达成型品管圈10大步骤,拟定并追究最佳方策,结合5S管理工具的特点,对改善前、中、后医用耗材管理目标值和效益对比值进行分析并评估效果。结果:活动实施后,医用耗材盘点流程熟悉率从52.10%提高到97.73%,达标率为120.40%;医用耗材实库存正确率从72.3%提高到100%,达标率为122.03%;医用耗材三级库存管理制度完善率从0提高到100%,达标率100%;医用耗材智能设备管理覆盖率从15.60%提升至100%,达标率为113.44%;医用耗材实库存管理满意度从67.40%上升至96.87%,达标率为130.04%。此外还收获其他附加效益和无形成果。结论:课题达成型品管圈和5S管理二维管理工具的联合应用于创建大型综合医院医用耗材的闭环管理模式,能够打破医用耗材管理现状,达到1+1大于2的倍增效应,推动医用耗材管理的现代化、科学化、精细化。

Objective:To explore the achievement of constructing a closed-loop management mode of medical consumables with cooperation of several departments in large general hospitals using task-achieving quality control circles and 5S management method.Methods:The best strategy was formulated and pursued using the 10 major steps of the taskachieving quality control circle.The target and benefit ratio of medical consumables management through the activity was analyzed and the effect was assessed by combining with the features of 5S management tools.Results:After the activity is implemented,the familiar rate of inventory procedures of medical consumables was increased from 52.10%to 97.73%with a qualified rate of 120.40%.The accuracy rate of real inventory of the medical consumables was increased from 72.3%to 100%with a qualified rate of 122.03%.The improvement rate of the 3rd inventory management system for the medical consumables was increased from 0 to 100%with a qualified rate of 100%.The coverage rate of intelligent equipment management of medical consumables was increased from 15.60%to 100%with a qualified rate of 113.44%.The satisfaction rate of the real inventory of the medical consumables was increased from 67.40%to 96.87%with a qualified rate of 130.40%.Other additional benefits and intangible results were also obtained.Conclusion:The allied application of task-achieving quality control circles and 5S management method can break through the current condition of the management of medical consumables,establish the closedloop management of consumables in large general hospitals,reach the multiplications effect of 1+1 bigger than 2 and promote the modernization,scientification and refinement of the management of consumables.
