摘要
为了提高“华龙一号”核电机组批量化建设的市场竞争力,需要在质量、工期、成本和安全四大控制方面进行系统性思考和研究。根据以往核电工程建设的经验,长周期主设备采购项目管理是影响整个工程建设质量和进度的关键环节之一,而其中要以核电站“大脑和神经”的DCS项目管理最为典型、最为复杂。通过研究系统工程方法之一的“霍尔三维结构”模型分析法,并与“华龙一号”批量化建设工程漳州核电1、2号机组的DCS项目管理实践相结合,以风险管理为核心,从时间维、管理维和领域维三个维度进行要素分析,同时还研究和应用了“V”模型分析法、思维导图分析法等系统工程方法工具,这些方法在解决项目问题和化解项目风险中成效显著,对“华龙一号”核电机组其他长周期主设备采购项目管理具有借鉴和参考的价值。
In order to improve the market competitiveness of the mass construction of HPR1000 nuclear power unit,it is necessary to carry out systematic thinking and research in four aspects of quality,schedule,cost and safety control.Based on previous experience of nuclear power project construction,long-period main equipment procurement project management is one of the key links affecting the quality and progress of the whole engineering construction,and which to the whole plant DCS project management is the most typical,the most complex.By studying one of the systems engineering methods“Hall three-dimensional structure”model,and combined with the“Brain and Nerves of NPP”-DCS project management practice of“HPR1000”mass construction project of Zhangzhou Nuclear Power Unit 1 and Unit 2,taking risk management as the core element,the factors were analyzed from three dimensions:time dimension,management dimension and field dimension.It also studies and applies systems engineering tools such as“V”model analysis and mind mapping analysis.These methods are effective in solving project problems and resolving project risks,it is of reference value to the procurement project management of other long-period main equipment of“HPR1000”nuclear power unit.
