基于VSM的预制构件生产优化

摘要 J基地作为某国有预制构件生产企业下属的一个主要生产基地,主要为上海各市政类工程提供预制构件产品。随着其他同行业企业进入上海市场,行业内的价格及份额的激烈竞争使企业利润空间越来越小,亟需对生产模式和管理方法进行改进优化,以在提升产量的同时降低成本。针对亟需改进生产管理模式的J基地预制构件生产车间,运用VSM(价值流图)这一精益生产工具,将整个生产流程现状从物料流和信息流两个角度进行描述,从中识别出生产中存在的问题,并依据改善方案绘制出价值流未来图,最后采用生产布局优化、JIT库存管理、生产线平衡等精益工具实现浪费的消除与改善,生产线平衡率和增值比有了较大的提高,生产周期时间、生产浪费和作业人员数量均明显降低,有效提高了预制构件生产车间的生产效率,降低了生产成本。 The J base was an important manufacturing base that belonged to prefabricated parts manufacturing enterprise of a country,which mainly provide prefabricated parts for some kinds of Shanghai public works.With the market access of other same industry enterprises,profit margin has been becoming more and more little because of price and market shares competition,so it was necessary that optimizing and improving production models and management method in order to improve production and reduce cost.For the urgent need of improving production management mode of the J base prefabricated production factory,by using the lean production tools of VSM(value stream map),it was described that the entire production process situation from two angles include material flow and information flow,and identified the problems existing in producing process,then on the basis of improving plan,drew the future value stream map.Finally implemented manufacturing layout optimization,JIT stock control,line balancing and other lean tools to eliminate waste or improve waste phenomena.So the balance rate and value-added ratio of the production line were greatly increased,the production cycle time,production waste and the number of operating personnel were significantly reduced,and the production efficiency was effectively improved and the production cost was reduced.
