基于工序间缓冲提升混流生产能力的排产方案研究

摘要 混流生产和基于JIT的精益生产是当前汽车行业的主流生产方式,这种方式决定了上、下工序间生产计划的联动性。然而受早期工艺布局、产能等因素影响,会面临四大车间生产节拍不匹配、车型流向不匹配等诸多问题。如何有效利用好各车间的现有资源,以实现整车工厂生产计划的有序进行,并尽可能为企业节省成本。本文将基于上汽通用五菱某工厂一周计划的排产案例,介绍一种基于工序间缓冲和人工吊装来调节矛盾,灵活排产的有效方法。 Mixed-flow production and JIT-based lean production are the current mainstream production methods in the automotive industry, which determines the linkage of the production plan between the upper and lower processes. However, due to the influence of early process layout, production capacity and other factors, there will be many problems such as mismatch of production rhythms in the four major workshops, mismatch of vehicle model flow, etc. How to make good use of the existing resources of each workshop, so as to realize the orderly progress of the production plan of the vehicle factory, and save the cost for the enterprise as much as possible. Based on the production scheduling case of a factory of SGMW for a week, this paper introduces a method to adjust contradictions based on buffering between processes and manual hoisting, an effective method for flexible scheduling.
