摘要
针对BT公司钛合金铸锭生产线产能不足,生产效率低下,生产过程在制品较多,铸锭生产周期较长,严重影响钛材产品交付等问题,利用价值流图技术提出钛合金铸锭生产流程优化方案。根据公司钛合金铸锭生产现状价值流图,分析出过程中存在的各种浪费、等待、库存等问题,并绘制出未来价值流图。并通过应用精益生产中的先进先出、均衡生产、拉动式生产、标准化作业等精益方法对生产流程进行了优化,优化后的生产流程,缩短了钛合金铸锭生产周期,减少了库存和在制品,提高了生产平衡率,满足了后续钛材加工的需求。
In view of the problems of BT's titanium alloy ingot production line,such as insufficient capacity,low production efficiency,more in-process products in the production process,long ingot production cycle,which seriously affect the delivery of titanium products,the value stream map technology is used to propose the optimization plan for titanium alloy ingot production process.According to the current value stream diagram of the company's titanium alloy ingot production,various problems such as waste,waiting and inventory in the process are analyzed,and the future value stream diagram is drawn.The production process was optimized by applying lean methods such as first in first out,balanced production,pull production,and standardized operation in lean production.The optimized production process shortened the production cycle of titanium alloy ingots,reduced inventory and work in progress,improved the production balance rate,and met the needs of subsequent titanium processing.
