某车企大型工程改造项目敏捷实施方法研究

摘要 针对大型工程改造项目采用传统项目管理方法产生的工期评估过于粗放、需求时间过长、对变化响应不及时的问题,可采用敏捷管理思想,通过精细划分施工网格获取最乐观工序时间,精准评估工期需求。文章阐述了项目敏捷实施方法,应用柔性设备方案、3D扫描技术、基于BIM技术的进度管理、虚拟调试技术等,并充分利用正式停产前的碎片化停工时间组织施工,以缩短施工准备和停产需求时间,可为大型工程改造项目提供敏捷实施方法,为类似项目敏捷、高效、精益实施提供参考。 In view of the problems of too extensive construction period assessment,too long demand time and untimely response to changes caused by traditional project management methods in large-scale engineering reconstruction projects,agile management ideas can be adopted to obtain the most optimistic procedure time through fine division of construction grids to accurately evaluate the construction period requirements.This paper expounds the agile implementation method of the project,applies flexible equipment scheme,3D scanning technology,schedule management based on BIM technology,virtual debugging technology,etc.,and makes full use of the fragmented shutdown time before formal stop production time to organize construction,so as to shorten the construction preparation and stop production demand time.It can provide an agile implementation method for large-scale engineering reconstruction projects,and provide a reference for the agile,efficient and lean Research on Agile Implementation Method of Large-scale Engineering Reconstruction Project in an Automotive Enterprise implementation of similar projects.
